Is your field force playing quarterback or just running the playbook?

ArticleOperating modelsMeasurement

Remember when Salesforce Effectiveness (SFE) largely revolved around call frequency, reach, and message recall? The field's fundamental nature has changed dramatically, so we believe there is a critical need to redefine SFE as well.

Clinging to these same simple metrics is like evaluating a quarterback solely on the number of handoffs. It completely misses the strategic game being played.

Access to HCPs is evolving, becoming more challenging, and demanding greater value from each interaction. Furthermore, HCPs are facing an overwhelming amount of information. They are actively seeking curated, relevant insights rather than generic pitches.

Personalisation has become paramount, as one-size-fits-all messaging fails to resonate with HCPs who expect interactions tailored to their specific clinical challenges, patient populations, and operational realities.

In our view, the future of effective field engagement lies in the evolution of customer-facing roles (Sales Reps, MSLs, and other field personnel) into strategic "Value Partners".

This transformation is far more than a change in job title. It represents a fundamental shift in function and mindset. The focus is moving from simply detailing product features to truly understanding and helping to solve the complex clinical, economic, and logistical challenges faced by HCPs.

And this also necessitates a shift from a monologue approach to one of dialogue and diagnosis, where deep listening and insightful questioning become core skills used to genuinely uncover unmet needs.

The Value Partner in Action | Meet the New Quarterback

We envision the high-performing Value Partner as the quarterback of HCP engagement. They act as the strategic gatekeepers, possessing a deep, nuanced understanding of their HCPs' world, including their priorities, pressures, patient flow, and preferred communication styles.

This enables them to become a trusted source for identifying what truly matters to that specific clinician or practice.

The Value Partner is skilled at translating overarching brand strategy, market access insights, and the scientific narrative developed at a higher level (the 'playbook') into relevant, actionable tactics in the field.

They do not merely recite a pre-determined plan but skillfully adapt it to the specific context of each interaction. Think of this as calling audibles with hyper-personalisation.

When faced with an HCP's specific question, a real-time patient challenge, or a new piece of data (the 'defence'), the Value Partner can pivot the conversation dynamically. They can instantly access and provide the exact piece of modular content needed, connect the HCP to the right internal expert (for example an access specialist for reimbursement queries), or suggest the most relevant patient support resource – all in the moment.

Crucially, the Value Partner orchestrates the entire engagement team. They seamlessly integrate various internal resources, knowing precisely when to involve an MSL for peer-to-peer scientific exchange, when to leverage digital self-service tools that empower the HCP to find information independently, and when patient services are the key value driver. Their role is to ensure the HCP receives a cohesive, supportive experience, free from the fragmented interactions that often result from internal departmental silos.

Implications for Pharma Leadership

Empowering field teams to evolve into these strategic Value Partners takes more than retraining existing employees. It requires significant investment in new skillsets, including diagnostic selling, data literacy, omnichannel fluency, and strategic account management capabilities.

Furthermore, teams must be equipped with smarter tools, such as AI-driven insights to suggest the 'Next Best Action/Engagement', seamless CRM integration, and readily accessible libraries of modular content that can be rapidly deployed and personalised.

A critical implication is the need to evolve KPIs. SFE measurement must shift away from purely activity-based metrics (like call volume) towards those that truly reflect the value delivered to the HCP, the quality of the customer engagement, and the effectiveness of orchestrating the various resources available.

This transformation also demands a commitment to breaking down internal silos and fostering genuine collaboration between Commercial, Medical Affairs, and Market Access teams, thereby enabling the Value Partner to effectively quarterback all available resources for the benefit of the customer.

The Bottom Line

Ultimately, future SFE success will not be achieved by simply optimising outdated models. It will emerge from empowering field forces to become adaptable, insightful Value Partners who possess the strategic understanding to read the field, the capability to orchestrate internal resources effectively, and the skill to deliver hyper-personalised value in every interaction.

This is the necessary evolution to thrive in the complex and rapidly changing landscape of HCP engagement.
